Winning by Design + HubSpot

Revenue Architecture that lives in your CRM, not in a slide deck.

We implement the Winning by Design framework inside HubSpot: the bowtie stages, the definitions, the SLAs and the dashboards that show where revenue stalls.

Winning by Design
What it is

The framework in one paragraph

Winning by Design's Revenue Architecture treats recurring revenue as a system with measurable stages on both sides of the sale: from awareness to commitment, and from onboarding to renewal and expansion. Each stage has a definition, a conversion rate and a time-to-convert. Marketing, sales and customer success share the same model, so growth comes from fixing the weakest conversion, not from more activity.

What it takes in HubSpot

The pieces we configure

Lifecycle stage pipeline

Stages renamed and extended to the bowtie, pre- and post-customer, with automated progression rules.

Lead status and fit gates

Lead statuses inside each stage, gated on company fit scores and engagement so MQL means something.

SLAs and alerts

Response-time SLAs with breach alerts, accelerated SLAs for hot leads, automatic re-nurture.

Pipelines and definitions

Deal stages with exit criteria and required fields, so forecasts rest on evidence.

Bowtie dashboards

Conversion and velocity per stage, by segment, including retention and expansion.

Team playbooks

SDR and AE process guides written for the people using them, embedded where they work.

Who benefits

Every revenue role gets something concrete

Sales

A structured process, predictable deals and fewer surprises at forecast time.

Marketing

Lead definitions sales agrees with, and attribution that reaches revenue.

Customer success

Onboarding, retention and expansion measured with the same rigour as new business.

RevOps

One model to maintain instead of three team-specific ones.

Leadership

A single view of where growth is constrained and what fixing it is worth.

Installing Revenue Architecture end to end

A consultancy starting fresh on HubSpot wanted the Winning by Design framework working on day one, not a blank CRM.

3phases live, SLAs enforced

Situation

No lifecycle model, no lead-status definitions, and an SDR team with no rules for how fast to follow up or when to give up.

What we did

  • Restructured the lifecycle stage pipeline to the Revenue Architecture stages, pre- and post-customer, with lead statuses gated on a company fit score.
  • Built SLA tracking with breach alerts and accelerated SLAs for hot leads, a nurture auto-reset and a disqualification flow.
  • Wrote the SDR GTM process guide and an AI agent configuration so the process is documented where the team works.

Result

Leads move through defined stages with response-time SLAs, and management can see where the funnel stalls without asking the team.
